Who is Valak?
Valak was not in the film as shot. James Wan added the character in reshoots after deciding the original antagonist was not working visually, and Bonnie Aarons was brought in late — which means the most commercially successful figure in the entire Conjuring universe is a fix. The design is a good one and its effectiveness is largely about placement: a habit is already a silhouette that reads instantly at a distance, so the character can be hidden in the depth of a shot, in a doorway or a painting, and register before the audience consciously notices. That is the whole trick, and the spin-off films that followed leaned on it. The Nun went on to become the highest-grossing entry in the franchise, which is unusual for a spin-off about a supporting antagonist.

Why Valak endures
The rare case of a late production fix becoming a franchise's most valuable property, and a clean demonstration of how much silhouette alone can carry in horror design.
